Key points
- New operating model: in the 2026 shoulder season, Das Walchsee is opening on five selected weekends in November and December.
- Profitability: the target occupancy is around 55 per cent. Food and beverage, wellness, the bar and events supplement room revenue.
- Staff planning: a flexibly deployed team and synergies within Pletzer Resorts are intended to keep operations economically viable.
- Additional revenue: Das Lakes, a restaurant open to the public, attracts visitors from the region as well as hotel guests.
When the last swimmers have left Lake Walchsee and the winter season is still some way off, a difficult period begins for many holiday hotels. Rooms become harder to fill, while staff, kitchens and spa facilities continue to generate costs. At the four-star Das Walchsee hotel in the Austrian Tyrol, management has decided to try something different. Rather than waiting for guests throughout the week or closing the property altogether, the hotel will open on selected weekends for the first time in autumn 2026. Behind the decision lies a business calculation that could interest hoteliers well beyond the region.
When running a hotel no longer adds up
In summer, Lake Walchsee belongs to the holidaymakers. Paddleboarders make their way across the water, swimmers gather along the shore, and the surrounding Kaiser Mountains attract hikers and cyclists. But as the days grow shorter, the atmosphere changes. Between the summer holidays and the start of the winter season, the region becomes noticeably quieter.
For a holiday hotel, however, fewer guests do not necessarily mean proportionately less work. Even when only a handful of rooms are occupied, guests still need to be welcomed, beds made and meals prepared. There are also energy costs, maintenance and the countless small tasks involved in keeping a hotel running. Eventually, the question arises whether operating at low occupancy still makes financial sense.
At Das Walchsee, a 78-room resort belonging to Pletzer Resorts, management wanted to move beyond the usual choice between remaining fully open and closing altogether.¹ For the 2026 shoulder season, the team developed a different approach: the hotel will welcome guests on five weekends in November and December, remaining closed during the week.²
The idea came from observing booking patterns. Guests travelling to Walchsee in November are often not looking for a full week’s holiday. Instead, they want a few days of wellness, good food and relaxation. So why maintain a full seven-day operation when demand is largely concentrated between Friday and Sunday?

The thinking behind 55 per cent occupancy
The decision is based on a specific financial calculation. Das Walchsee is targeting an occupancy rate of approximately 55 per cent during its opening weekends. At first glance, that may not sound particularly ambitious. But room revenue is only one part of the equation.
Guests arriving for a wellness weekend may book spa treatments, spend an evening at the hotel bar or enjoy a leisurely dinner. The publicly accessible restaurant Das Lakes plays a particularly important role. It welcomes not only overnight guests but also visitors from the surrounding area. Themed evenings, seasonal specialities and events are intended to attract additional customers, generating income that does not depend entirely on occupied rooms.

While guests enjoy their weekends, a carefully organised operation continues behind the scenes. Between opening dates, the hotel schedules maintenance, cleaning and preparations for the next arrivals. The kitchen, guest services and spa operate only during the weekends when the hotel is open.

Staffing follows a similarly flexible approach. Some employees work throughout the year, taking on different responsibilities during the opening weekends and in the preparation periods between them. The hotel can also draw on resources and operational support from within Pletzer Resorts — an advantage that independently operated family hotels may not have.
Suddenly, guests have more time
Interestingly, the shorter operating schedule also creates an unexpected benefit for guests. During the high season, hotels often need to prepare rooms quickly for incoming arrivals. At Das Walchsee, the more concentrated weekend schedule allows greater flexibility.
Guests can check in from midday and keep their rooms until 4 pm on Sunday. For anyone staying just two nights, those extra hours can make a real difference. Instead of packing their bags straight after breakfast, there is time for another walk, a visit to the spa or a relaxed lunch before heading home.

The offer is primarily aimed at couples, returning guests and short-break travellers from Tyrol, Salzburg and southern Germany. The limited opening dates are deliberately promoted as special weekends dedicated to wellness and relaxation. What began as a financial decision has therefore become part of the guest experience itself.
What if the numbers work?
For other holiday hotels, the experiment could prove interesting. After all, properties in seasonal destinations are all too familiar with fluctuating demand. Yet the approach cannot simply be copied by every business.
Pletzer Resorts recommends first taking a close look at when guests actually book and what additional sources of revenue a hotel can generate. A property with a popular restaurant, spa facilities and opportunities to host events has different possibilities from one that primarily sells accommodation. Equally important is whether staffing can be organised flexibly enough to support such a model.

Whether Das Walchsee will achieve its financial targets remains to be seen. The concept is being introduced for the first time in 2026, so there are no results from a completed shoulder season yet.
If the approach proves successful, it could demonstrate that weak demand does not always have to mean lowering room rates or closing a hotel completely. Sometimes, opening with a carefully designed offer for just a few days may make more sense than spending an entire week waiting for guests.
